Quick answer
Your leads aren't becoming clients because one stage of your funnel is leaking: leads, booked calls, shows, closes, or retention. Count each stage for the last 30 days, find the one with the worst drop, and fix only that stage until it improves, then move to the next.
Your funnel bottleneck is the stage where the most people drop out. You find it by counting each stage for the last 30 days. Every trainer's funnel has the same five stages. Someone becomes a lead, books a call, shows up, pays, and stays. A lead is anyone who raised their hand, like a DM, a form, or a comment asking about coaching.
Write down each count. Then divide each stage by the one before it. Divide booked calls by leads. Divide shows by booked calls. Divide paying clients by shows. The smallest number is your bottleneck. That's the one stage you fix first.
Grade yourself against your own numbers, not someone else's. Your pond, your price and your offer are different from anyone else's. Your last 30 days is your baseline, and your only job is to beat it. I made over $50,000 in my best month for the gym I worked at. I also took two gyms' sales from negative to roughly $200,000 a month within six months. You get numbers like that by knowing exactly where you stand.
Most trainers skip this step because they think good training sells itself. A trainer older than me was making about $15 an hour at my gym. He left with his wife to train clients from a gym he built in his backyard. Months later he asked me, 'Can I get my old job back?' I asked why. 'I don't know how to get leads.' He could coach. His funnel broke at stage one.

To double your clients, work backward from the number you want. Take your goal. Subtract the clients you have. Add the clients you expect to lose. The result is how many new clients you need to sign.
Here's a made-up example, so swap in your own numbers. You have 10 clients and want 20 in 90 days. You usually lose 1 a month, so you plan on losing 3. That means you need 13 new clients. Last month, 1 in 3 people who showed up paid. Only 1 in 2 booked calls showed. So each new client takes 6 booked calls. 13 clients times 6 is 78 booked calls in about 13 weeks. That's 6 calls a week.
Now look at what fixing one stage does. Say your close rate goes from 1 in 3 to 1 in 2. Each client now takes 4 booked calls, so you need 52 calls, about 4 a week. You get the same result from fewer calls. That's why you fix the bottleneck before you chase more leads.
Know what one client is worth before you spend money to get one. Lifetime value is your monthly price times the months a client stays. Say you charge $300 a month and clients stay 6 months. Each client is worth $1,800. That's the most you could ever spend to get one, whether on ads or anything else. Don't run paid ads until you know this number.

The breaking point in business growth comes when your schedule is full and more leads stop turning into more income. At that point your funnel isn't the bottleneck. You are. Most trainers answer it by working longer hours, and that ceiling doesn't move.
Break it by making each hour worth more. Raise your price, and add value so the price holds. Move some clients to online coaching, where one program serves many people and you don't drive to every session. Run small group sessions, so one hour serves several clients.
Then hand off the jobs that aren't coaching, like scheduling, reminders, admin, and editing. Hire for the one job slowing you down right now. Test that person on a small task before you trust them with a big one. Then give them the authority to do the whole job. If making and posting content is the job eating your week, RiseForIt was built to take that work off your plate.

By the end you'll know which stage of your funnel is leaking, how many booked calls a week it takes to double your clients, and the one to three changes you'll start this week to fix that stage.
Fill it in online (it saves on your device) or print it and use a pen.
Leads from your own videos, tied to the video that brought them.
Fix the stage that's leaking before you chase more leads. If half your booked calls don't show, more leads just bring more no-shows. Count your funnel, find the worst drop, and fix that stage first. Then ask your current clients for referrals, because those are the warmest leads you'll get.
The best benchmark is your own last 30 days. Prices, offers and audiences vary too much for one outside number to fit you. Track lead to booked call, booked call to show, and show to close. Then try to beat each one next month.
Yes, if the free session ends with a clear next step. A free session that ends with 'see you around' teaches people to expect free. End it with a plan built for them and a direct offer to start. Track how many free sessions turn into paying clients.
You attract the wrong clients because of what you talk about. Whoever your content is made for is who shows up. If you post for everybody, you get everybody. Name one kind of client, post about their problems, and say who you serve in one sentence.
In the 90-Day Build we make and post your content, answer your leads and close them on sales calls. $5,000 for 90 days, five trainers at a time.
