The Double Your Clients Workbook
By the end you'll know which stage of your funnel is leaking, how many booked calls a week it takes to double your clients, and the one to three changes you'll start this week to fix that stage.

Count your funnel and find the leak
If you skip this, you'll fix the stage that feels broken instead of the one that is. A trainer at my gym left to coach clients from a gym he built in his backyard, and months later he asked for his old job back because, in his words, "I don't know how to get leads."
How to do it
- Open your DMs, forms, comments and calendar for the last 30 days. A lead is anyone who raised their hand about coaching.
- Count four stages: leads, booked calls, calls that showed up, and people who paid.
- For Stayed, count the clients you had 30 days ago who are still paying you today.
- Divide each stage by the one before it: booked ÷ leads, showed ÷ booked, paid ÷ showed, stayed ÷ clients you had 30 days ago.
- Circle the smallest number. That's your bottleneck. Grade it against your own numbers only, not anyone else's.
Example: Maya, an in-person trainer in a commercial gym
Leads: 40. Booked: 12. Showed: 6. Paid: 2.
Booked ÷ leads: 12 ÷ 40 = 0.30
Showed ÷ booked: 6 ÷ 12 = 0.50
Paid ÷ showed: 2 ÷ 6 = 0.33
Stayed: 9 of the 10 clients she had 30 days ago = 0.90
Smallest number: 0.30. Maya's bottleneck is leads not booking.

Work out how many calls you need each week
Without this number, "double my clients" stays a wish and you can't tell a good week from a bad one.
How to do it
- Name your client goal and a date, like 90 days from today. If you think in money, use the income box first: your monthly goal ÷ what one client pays.
- Take your goal, subtract the clients you have, and add the clients you expect to lose by then. That's how many new clients you need.
- Put your new clients, your close rate (paid ÷ showed) and your show rate (showed ÷ booked) into the pipeline box.
- Divide the booked calls you need by the weeks you have. That's your weekly target.
- Work out what one client is worth: monthly price × months they stay. Don't run paid ads until you know this number.
Example: Maya, an in-person trainer in a commercial gym
Goal: 20 clients in 90 days. She has 10. She loses about 1 a month, so she plans on losing 3.
New clients needed: 20 - 10 + 3 = 13
Close rate 1 in 3. Show rate 1 in 2. So each new client takes 6 booked calls.
13 × 6 = 78 booked calls over 13 weeks = 6 calls a week
She books 0.30 of her leads, so 6 calls a week takes 20 leads a week.
One client: $300 a month × 8 months = $2,400

Pick 1 to 3 fixes for your worst stage
Change ten things and you won't know which one worked. Change one to three and you'll see it in your numbers by Week 5.
How to do it
- Find the checklist below that matches the stage you circled on page 1. Skip the others.
- If your schedule is already full and more leads don't bring more income, use the last checklist. The bottleneck is you.
- Tick one to three fixes you can start this week. Pick the ones you'd still do on your worst week.
- Write each fix in the table with the day you'll start it and the number you want it to beat.
Example: Maya (bottleneck: leads don't book)
Fix 1: Answer every lead the same day. Start Monday.
Fix 2: Send a 7-day walking plan, then ask one question about their goal. Start Monday.
Number that should move: booked ÷ leads. Target: beat 0.30 by Week 5.

Write the messages your fix needs
A message you have to make up on the spot won't get sent on a busy day. Write it once and send it every time.
How to do it
- Fill in only the scripts that match the fixes you picked. Leave the rest blank.
- Write it the way you talk, then read it out loud once.
- Save each one as a note or text shortcut on your phone.
- If a lead or call is waiting right now, send the first message today.
Example: Maya's same-day reply to a new lead
"Hey Dana, thanks for reaching out about coaching. Here's a 7-day walking plan you can start tomorrow.
Quick question: what's the one thing you want to change by summer?"
Saved as a text shortcut called "new lead".

Set up your scoreboard for the next 12 weeks
If you don't count again at Week 5, you won't know if your fix worked or when it's time to move to the next stage.
How to do it
- Write your page 1 numbers in the first row as your baseline.
- Pick one day each week and fill in one row: leads, booked, showed, paid, and clients who stayed.
- Week 5: count the last 30 days again. If your stage beat its baseline, keep those changes and go back to page 3 for the next worst stage.
- Weeks 10 to 12: push what works. Ask every client for a referral and offer each one their next phase.
- The whole time, keep posting and keep answering leads the same day.
Example: Maya at her Week 5 recount
Baseline: 40 leads, 12 booked = 0.30
Week 5 (last 30 days): 38 leads, 17 booked = 0.45
It beat her baseline. She keeps the same-day reply and the walking plan.
Next worst stage: paid ÷ showed at 0.33. She goes back to page 3 for that one.
